Scrum Master mock interview

Scrum master interviews fail when the candidate recites the guide and cannot name an impediment they removed. The useful answer is a team problem, what you tried, and what changed in delivery or in how the team worked.

Be ready to say which ceremony you would drop if it is not producing a decision or a plan.

What the loop usually looks like

  1. Screen

    25 min

Your team and an impediment you cleared.

  2. Facilitation

    45 min

A retro, a stuck standup, or a conflict scenario.

  3. Coaching

    30 min

How you coach a product owner or a manager without owning their job.

What interviewers score

  • Impediment removal
  • Facilitation
  • Coaching boundaries
  • Outcomes over ritual

10 scrum master interview questions and model answers

  1. Behavioral

    1. Tell me about an impediment you removed that the team could not remove alone.

    What they are testing: Leverage.

The team waited three days on a staging environment owned by another group. I got a shared calendar for the environment and a backup owner. Cycle time on that step dropped the next sprint. I did not add a new status column for the wait.

  2. Domain

    2. A standup is a status meeting for the manager. What do you do?

What they are testing: Ceremony purpose.

I ask the team what they need from the standup and I move manager status to a written note. The live fifteen minutes returns to blockers. If the manager needs the performance, I coach them outside the standup.

  3. Situational

    3. The team always carries half the sprint into the next one. What do you try?

    What they are testing: Flow.

I look at whether the work was sliced too big or interrupted. I ask them to pull less and finish smaller items. I do not lecture them about commitment while interrupts are unmeasured.

  4. Behavioral

    4. Describe a retro action that actually stuck.

    What they are testing: Follow-through.

We kept one action, an owner, and a check the next retro. The action was to decide bugs versus features at sprint start. It stuck because we looked at it seven days later, not because we filled a wall with sticky notes.

  5. Domain

    5. How do you coach a product owner who writes huge backlog items?

    What they are testing: Coaching.

I pair on one item and split it until a user can see value in a few days. I do not rewrite their backlog for them. The next item they split alone is the sign it worked.

  6. Situational

    6. A manager wants you to report who is underperforming. What do you say?

What they are testing: Role boundary.

I talk about flow, blockers, and team outcomes. Individual performance is the manager’s conversation. I will help them see the work system. I will not become a stealth status channel on people.

  7. Behavioral

    7. Tell me about a ceremony you cancelled or shortened.

    What they are testing: Judgment.

Refinement had become a second planning meeting. We shortened it and required a goal for each item we brought. The team got the time back and planning got clearer.

  8. Domain

    8. How do you help a team that avoids conflict?

What they are testing: Safety and progress.

I ask for objections in the room on a real decision, and I thank the first person who disagrees. I do not run a trust workshop instead of addressing the decision they are avoiding.

  9. Situational

    9. Velocity dropped after you fixed a quality issue. How do you explain it?

What they are testing: Metrics honesty.

I say the earlier number counted rework as progress. The new number is closer to finished work. I do not promise to restore the old velocity if that means shipping the same defects.

  10. Behavioral

    10. Describe how you worked with a team that did not want a scrum master.

    What they are testing: Humility.

I asked what was slowing them down and did that work visibly. After two impediments were gone they invited me to planning. I did not start by enforcing every event.

Frequently asked questions

Should I quote the Scrum Guide?

Only to explain a choice you made. A summary of the guide without a team story will not pass a hiring manager round.

What if I was a team lead rather than a named scrum master?

Use the facilitation and impediment stories. Say the title you had. The work matters more than the label.

How do I show I am not only a meeting scheduler?

Lead with something you changed outside a meeting: an environment, a policy, a dependency. Meetings are the smaller part of the job.

Can I practice a retro scenario?

Yes. A scrum master mock can ask you to facilitate a stuck team aloud and then ask what you would not do.
